Agentic commerce: prepare your store for AI shoppers

Agentic commerce lets an AI assistant help a shopper discover products and move through a purchase workflow. For a merchant, readiness starts with reliable product information, authoritative checkout state and clear limits on what the assistant may do.

A store does not become ready simply by adding a chatbot. First, decide which shopping channel you want to support. Then check its actual integration requirements and eligibility. This guide uses current protocol documentation to explain the work and proposes a contained merchant pilot.

Start agentic commerce with trustworthy product data

A shopper might ask for a specific size, material and delivery destination. The assistant needs accurate attributes to distinguish a suitable item from a superficially similar one. Therefore, give each sellable variant a stable identifier and a complete description.

Keep price, currency and availability consistent with the storefront. Also explain dimensions, compatibility and fulfillment restrictions in clear language. A polished product description cannot compensate for a feed that points to an unavailable variant.

OpenAI’s commerce concepts separate product feeds, checkout and payment handling. In that model, merchants share structured catalog information while their own systems retain the actual checkout state and payment processing. That separation is useful when planning responsibilities.

Assign an owner to feed quality and refresh failures. Then test what the shopping channel receives after a stock or price change. Record the delay rather than assuming that every surface updates immediately.

Choose an agentic commerce integration

Protocols and commercial channels have different capabilities and access requirements. Supporting one does not prove compatibility with another. Also distinguish an open technical specification from permission to participate in a particular shopping experience.

For example, the Agentic Checkout Spec describes merchant checkout-session endpoints and order events. Its documentation currently says Instant Checkout in ChatGPT is available to approved partners. Check that status again before committing to a launch date.

Write down the supported protocol version, required fields, authentication method and test environment. Next, identify who owns the adapter when a specification or store extension changes. Treat the integration as an operating part of the store.

Keep the cart authoritative in agentic commerce

Your commerce system should determine the final cart: the chosen variant, quantity, current price, shipping choices, taxes, discounts and total. An assistant’s earlier summary may be outdated. Therefore, validate the actual state before an order becomes final.

Consider a shopper who changes the delivery address after selecting a shipping option. The store should recalculate the available methods and total. The channel must then reflect that revised state so the shopper can understand the purchase.

Also handle retries deliberately. A repeated completion request must not create a second order or charge. The checkout specification includes idempotency and request identifiers; implement their documented semantics and test both normal retries and interrupted responses.

Keep a durable link between the external checkout session and your internal order. This gives support staff a practical way to reconcile a disputed or incomplete interaction.

Separate shopping intent from payment authority

Finding an item and preparing a cart do not, by themselves, authorize a purchase. Define the exact confirmation the shopper gives, what amount it covers and when it expires. Enforce the relevant limits in the application and payment flow.

Stripe’s merchant guide describes agent-facing commerce tools and shared payment tokens. It also places fulfillment, refunds and related merchant responsibilities with the seller. Evaluate the specific payment method your chosen channel actually supports.

Keep payment credentials within the supported provider flow. Also ensure that the final amount and selected items match the shopper’s permitted transaction. A successful token exchange alone is not proof that every business rule has passed.

Test a small store journey before expanding

Imagine a hypothetical ceramics store offering one product in two sizes. Begin with a test catalog and the provider’s supported test payment environment. This is an example acceptance plan, not a claim that Yasa has deployed this integration.

  • Ask for a size and destination that the store can fulfill.
  • Confirm that the cart contains the precise variant and quantity.
  • Change the address and inspect shipping choices and the revised total.
  • Make the selected variant unavailable before completion.
  • Retry a completion request and verify that only one test order exists.
  • Interrupt the response, then reconcile the session with the stored order.
  • Follow a cancellation or refund through the store’s normal supported process.

Next, test ambiguous requests. If the shopper says “the smaller one,” the assistant should resolve the variant before final confirmation. Also test an unsupported destination and a stale discount. The resulting messages should explain what the shopper can do next.

Record expected and actual results for each case. Keep operational evidence limited to what the team needs, with appropriate retention and access controls. Avoid collecting payment details in general application logs.

Measure readiness across the whole order

Track catalog mismatches, invalid carts, failed confirmations, duplicate attempts and support cases. Also compare the channel’s displayed outcome with the store’s actual order state. A conversational success message is useful only when it agrees with that record.

Agentic commerce also needs a recovery route. Decide who investigates an interrupted checkout, how staff find the associated order and what the customer sees while the outcome is uncertain. Then rehearse that process before a wider rollout.
